Step-by-step approach

    Measure forecast accuracy and bias at the right level

    Start by calculating MAPE and bias at the product family level on a monthly horizon — this is the level where planning decisions actually happen. Do not aggregate to the total company level, which hides everything, and do not start at the individual SKU level, which is too noisy to act on. Calculate bias as the signed error: if your forecast consistently exceeds actuals, you have a positive bias problem. Track both metrics weekly and publish them to the S&OP team. What you do not measure, you cannot fix.

    Establish a statistical baseline and stop forecasting from scratch

    For your top 80% of SKUs by volume, implement a statistical forecast as the starting point — exponential smoothing or a simple moving average is fine to start. The point is to stop having planners manually build forecasts in spreadsheets each month, which is slow, inconsistent, and introduces bias. The statistical model handles the base demand pattern; planners add value by managing exceptions, promotions, and new product launches. Even basic statistical methods outperform unaided human judgment on stable items by 15-25%.

    Implement structured override governance

    Allow commercial overrides to the statistical baseline, but with accountability. Every override must have a documented reason, a named owner, and a defined expiration date. Track override accuracy separately — in most organizations, overrides make the forecast worse, not better, because they are driven by optimism rather than data. Review the top 10 overrides by volume impact monthly. If a person or team consistently overrides in the wrong direction, that is a coaching conversation, not a process problem.

    Shorten the sensing horizon for near-term demand

    Your monthly S&OP forecast is too slow for weeks 1-4. Implement a weekly demand sensing update for the near-term horizon using order book data, point-of-sale signals, or shipment run rates. This does not replace the monthly consensus forecast — it refines the short-term window where forecast error has the most immediate operational impact. Research shows demand sensing reduces week-1 forecast error by 35-50% on average. Even manually reviewing the order book weekly and adjusting the near-term plan is a significant improvement over waiting for the next monthly cycle.

    Segment your forecast effort by forecastability

    Not all items deserve the same forecasting effort. Use a coefficient of variation analysis to classify items into forecastable (stable, high-volume), challenging (moderate variability), and unforecastable (lumpy, intermittent). Focus your best statistical methods and planner attention on the forecastable items where accuracy improvement translates directly to inventory reduction. For unforecastable items, accept that the forecast will be poor and manage them through safety stock buffers or make-to-order policies instead. Trying to forecast a Z-item precisely is a waste of your planning team capacity.

Common failure modes

Forecasting improvement efforts most commonly fail because organizations focus on finding a better algorithm when the real problem is data quality and process discipline — no model can fix biased inputs or demand history polluted by stockout periods. The second failure is allowing unstructured overrides without tracking their accuracy, which lets political forecasting persist unchecked and systematically inflates demand numbers. Third, measuring forecast accuracy only at aggregate levels hides the SKU-level errors that actually drive stockouts and excess, giving leadership a false sense of precision. Finally, many teams try to forecast every item to the same level of precision, burning planning capacity on inherently lumpy items that should be managed through buffers rather than better predictions.
